The problem

The business spent real money on ads and produced plenty of estimates, but far more quotes sat open than ever closed, and nobody followed up on them systematically. The owner believed the problem was lead volume. The numbers said it was what happened after the estimate.

What I did

  • A voice-memo discovery. Instead of a long call, the owner answered a structured questionnaire by voice memo, on his own time.
  • A website and revenue-system review. How leads arrive, how estimates are produced and tracked, where deposits and receivables are recorded, and what the website does, or fails to do, for a homeowner comparing contractors.
  • A tool decision. An analysis of the estimating software the team already used: first wrapping it rather than replacing it, then weighing a migration.
  • A funnel audit plan that lines up the ad agency’s lead exports, the Meta and Google reports, and the CRM, so ad spend can be judged on booked jobs.

Six things worth doing now

I left the owner with a short list he could act on without buying anything:

  1. Bucket every open estimate by age.
  2. Record why each stalled estimate went quiet.
  3. Reconcile deposits and receivables against jobs.
  4. Make five specific website fixes.
  5. Complete the Google Business Profile, then keep it active.
  6. Ask the ad agency two questions about lead quality and attribution.

Why it matters

Most contractors in this position shop for more leads. The faster money is usually already in the open estimates. A follow-up rhythm and an honest view of the pipeline pay for themselves before any new software does.
